How to craft goals from vision to short term tasks so you ensure focus, alignment and performance? StoH# 29

Almost half of the year has passed, and it is a good time to reflect on how aligned we are between our goals and the outcomes we have achieved.

Especially in this busy month of June where conflicting priorities might arise (between end-of-school performances, tests, and projects to deliver before summer - πŸ˜… you also have the same month ?).

Unfortunately, most teams fail to design and use goals to accelerate their work, ease decision-making, and increase team performance. They don't articulate longβ€”and short-term needs nor use goals as a powerful tool to prioritize their work.

I will teach you how I craft my goals, staying close to my vision while benefiting from articulating smaller steps.

✏ The main errors

Here are the 5 errors I see in current projects I coach in Digital Health, AI or access&pricing :

Lack of Clarity: Goals are often vague and not specific enough (no number for example the number of interviews to be done during the next 4 weeks)

Neglecting either Long-Term or Short-Term Goals: depending on the organization's culture, teams will focus on one or the other

Ignoring Alignment: Goals that are not aligned with the organization's overall vision and mission are developed in a vacuum.

Lack of transparency: goals are not shared with other business units and teams contributing to siloes

Poor Tracking and Adaptation: Failing to track progress and adjust goals regularly.

✏ Why we need goals (after 2 years without for me)

I start with the obvious. We need goals.

Honestly, after 15 years of corporate artificial gaols setting, I was skeptical about how to do it in Bambooster. I even didn't have goals for my first 2 years 😱. But this is a mistake.

Why need goals and long-term vision?

  • it gives a direction and makes the strategy clearer
  • It aligns your team on a common path
  • it helps to prioritize

✏ Why small and short-term goals are important

We need a long-term vision to guide our decision but also short-term goals because:

​

  • They boost motivation with frequent rewards
  • They are measurable and actionable: you know if you are on track.
  • They help to focus: tangible goals enhance productivity.
  • They ensure alignment with teams and partners.
  • They repel fear: tasks become more manageable and less overwhelming.

✏ The risks of focusing on your small steps

There is value in defining small steps, but it is also a big risk.

Indeed if we focus on our weekly or monthly tasks:

  1. Urgent tasks are prioritized over important ones.
  2. Lack of adaptability: We follow the plan instead of assessing what is needed.

✏ House of goals

​

OKR, which stands for Objectives and Key Results, is a powerful goal-setting framework that originated in the tech industry but is now widely used across various sectors.

Originally developed by Intel and later popularised by Google, OKRs are embraced by top companies like Amazon, Spotify, and Airbnb to drive focus, alignment, and results.

Here's a brief intro or refresher on OKR.

O - Your objectives are qualitative and inspirational.

KRβ€”Define the key results for each objective. You must achieve these targets within the next 90 days to reach that objective.

I've experimented with many ways to structure OKR with the teams I coached, but I was never truly satisfied.

I missed the long-term vision and a connection between 90-day objectives and the annual goal. This is why I designed and tested the House of Goals.

✏ A friendly buddy, not a painful controller

​

When was the last time you used your goals to decide? a prioritization?

Most people see goals only at the start of a project or as a way to assess at the end. Like a painful controller 😑.

It is a friendly buddy helping you

  • At the start: to define goals
  • As you go: to prioritize and align as a team
  • At the end of a milestone: to assess outcomes and improve team and process

✏ Make it visible

​

You should always have it visible. Like the Daruma Doll from the Japanese tradition.

In black ink, the Daruma doll's owner draws the first eye's circular pupil while mentally making a wish.

​

The daruma is then placed prominently in the home. Displaying the daruma reminds us of the wish and serves as a call to action (rather than a hope for divine intervention). If the wish is realized, the second pupil is drawn.

​

So for you, make your goals always visible:

  • on your whiteboard (Mural or Miro during your workshops online)
  • On the wall of your most important off-site team meetings
