Hello ! β Ever found your team stuck in endless discussions without making real progress? π€ You're not alone. As a team coach in diverse organizations (MSD, Roche, Swiss innovation agency, Gerresheimer or Ypsomed lately), I often see teams struggle to think Understanding and utilizing frameworks can significantly enhance your team's ability to think collectively and solve complex problems. Unfortunately, many leaders fail because their organization lacks shared mental model for processing information and making decisions. Today you'll learn:
β "The quality of our thinking is proportional to the models in our head and their usefulness in the situation at hand." Peter Kaufman Get comfortable for your 5 minutes of sparks to hack. β β¨ Sparkβ β The Solo and structure dissentβ One of my most straightforward frameworks. And the one some teams struggle the most to adopt. "Without shared thinking tools, teams become echo chambers of the loudest voice or highest title rather than laboratories of the best ideas." β Adam Grant Groupthink typically emerges in highly cohesive groups where maintaining relationships and agreement becomes more important than making the best possible decision. Groupthink is very common in most organizations, often making people who disagree feel uncomfortable. Solo and structured dissent : make individual thinking in writing non-negotiable. A brainstorming session or a decision to make just takes 3 minutes. It prevents dominant voices or early ideas from anchoring the conversation. It creates psychological safety for diverse perspectives and reduces groupthink. β β The Ecosystem You Evolve in: The EYEβ When a team develops a solution, they need to understand not only "one customer" but also at least 6 other customers (aka people or organizations you need to bring value to). The trick here is not to look at them through the lens of a job title or function but rather their needs and hopes. It is also to make sure that, early on, you are clear on who pays and what the financial incentives are. We will use it during the next Digital-health open innovation program in Basel in March. This tool is even used by the Federal Innovation Agency (Innosuisse) as part as the open innovation managers toolbox. I explained this framework here. β
β The 3C Business Model Canvas (3C BMC)β The Business Model Canvas (BMC) is a strategic tool that describes how a company creates, delivers, and captures value. It includes key elements like customer segments, value propositions, revenue streams, cost structure, key resources, and partnerships. I adapted the BMC to healthcare with the 3C BMC. Last month, during a healthcare hackathon with 20 participants, we used the 3C BMC to align engineering, business, and innovation teams on key new solutions to design. The shared language of the canvas allowed them to quickly identify gaps in their thinking and prioritize their next steps. Here is what they said : β The "3C" signifies a business model that must add value to three distinct customers simultaneously: the user (1) + the decision maker (2) + the buyer (budget holder 3). You can find the description here. β
"The greatest competitive advantage in the modern world is the ability of teams to think clearly together, and that requires shared mental models." β Margaret Heffernan β β
β β¨ Hackβ So I would advise choosing one of the 3 frameworks and seeing how you can apply that in your teams. But also to create yours! β β What are your best frameworks? Name itβ So the question for you is: Besides these 3 frameworks I shared with you, what are the key thinking processes, questioning habits, and decision-making steps your team has when they perform at their best? Identify them and create your own template. Name it. Naming a concept is owning a concept. It will help team's alignment and ownership. Add it to your onboarding and training process. This will help your team to become exceptional.
"The difference between mediocre and exceptional teams isn't talent β it's how systematically they approach thinking together." β Indra Nooyi, former CEO and chairman of PepsiCo β β Make Your mental Models Visualβ Mental models become more powerful when they're visible to everyone. Create visual representations that teams can interact with and evolve together. It can be a canvas, a matrix, or a thinking step to follow. β β Only if your mental model is clear can you delegate to AI.So once you have a name and have made your framework (or mental model) visible, then you can ask AI to help you. This is one part of my 6-week coaching program to help senior leaders in healthcare use GenAI and save up to 1/2 day per week. β
β Here is one of my +25 GPTs shared with my trainees when I run training on business models in healthcare. β It saves me > 5 hours when I start to coach a new team or review a pitch deck to understand the competition, the disease or the money flow. I simply enter the company or product's website and here you go! For example, Mysugar, acquired by Roche, is a digital diabetes management platform. Here is a screenshot of part of the output. β So, designing your own framework will help you THINK and get GenAI help. β That's it for today. See you in two weeks. Keep the spark alive, and be intentional :)
